Home / Case Studies / Negotiated lease terms with landlords and subleased surplus property to reduce occupancy costs
A SmartBuyer property specialist worked alongside the organisation’s Property and Procurement teams to bring occupancy costs down, renegotiating lease terms with landlords and subleasing the space the business no longer needed.

OUTCOME
Lower
occupancy costs
Occupancy cost is set by documents signed years ago. Rent, review mechanisms, service charge, repair obligations and break dates are fixed in the lease, while the business that signed it keeps changing shape. Space no longer used still carries rent and charges in full, and because the lease binds the tenant for its term, the cost sits as a fixed line few feel able to touch.
Landlords negotiate leases every day, while a tenant does it once per site. Subleasing adds a further hurdle, since it usually needs the landlord’s consent, so the two negotiations pull against each other. That called for a specialist who knows how landlords negotiate and consent, which a consultancy estate review does not supply.
A business holding a leased property footprint on landlord-set terms, with part of the space surplus to what the business now needed after it changed shape.
Client identity not disclosed.
The specialist began by dividing the estate into space to keep and space to release, because each needs a different conversation with the landlord.
REVIEW
Classify each site by its value to the business
Read each lease for break dates, rent review terms and repair obligations, and set them against how much space was used, to decide which sites to keep, which to reduce and which to release.
NEGOTIATE
Use lease events to reopen terms
Timed approaches to landlords around break dates and reviews, when a tenant’s willingness to leave carries real weight against a landlord facing an empty unit, and sought lower cost on the space the business kept.
SUBLEASE
Place the surplus with incoming occupiers
Marketed the space the business no longer used to incoming occupiers and secured the landlord’s consent to sublet, so rent and charges on unused space were recovered rather than carried to the end of the term.
Lower
Occupancy costs came down across the estate, through lower cost on the space the business kept and recovered cost on space let to others.
Handling the leases and the surplus together took out more cost than renegotiation alone, because a lower rent applies to less space once the surplus is released.
Property and Procurement hold a classified view of the leases, with their key dates and use of space, so the next break or review can be planned in advance.
Timing the approach to lease events
A tenant’s strongest moments with a landlord tend to be a break date or expiry, and sometimes a rent review, when the cost of losing the tenant is real. The specialist worked from the lease calendar, not from the moment the business wanted lower cost, and pursued terms on the space being kept. That reset the retained estate rather than leaving it fixed to the original agreements.
Subleasing within the head lease
A sublet usually recovers less than the head rent, so the aim is to cut the loss on space that cannot be vacated, not to eliminate it. The specialist treated the landlord’s consent and the sublease terms as part of the same conversation as the lease, since each shaped the other. Map every lease event and each unused space before approaching any landlord, because the order sets the tenant’s weight.
